I sell the competing channel

The Lead Gen Company is a UK paid search agency. SEO and PPC compete for the same budget, so I have a commercial interest in you concluding that organic search is slow, expensive and increasingly uncertain. You should read the sections on click decline with that in mind.

Two things in mitigation. Every figure in section 07 is sourced from independent research rather than my own analysis, and I have included the counter-evidence that cuts against my interest: organic clicks that survive convert better, AI-referred visitors engage longer, and market-level traffic is down only around 2.5% year on year rather than collapsing. Second, The Lead Gen Company does not sell SEO and is not scored anywhere on this page, so unlike the PPC agencies guide, there is no self-ranking to discount.

The honest position is that both channels work and they answer different questions. If you need leads this quarter, paid search does that and organic does not. If you want an asset that keeps producing after you stop paying, organic does that and paid does not.

What separates a good SEO agency in 2026 from a good one in 2022 is whether they have adjusted to a market where 68% of Google searches now end without a click and being cited in an AI answer matters as much as ranking beneath it. An agency still selling monthly blog volume and ranking reports is selling a 2021 product into a 2026 market.

Five things that changed the brief

  1. Ranking first no longer means being visited. A randomised field experiment in early 2026 found AI Overviews cut organic clicks by 38% on the queries where they appear, with zero-click rising from 54% to 72%.
  2. Impressions up and clicks down is not a ranking problem. It is the signature of zero-click search, and an agency that reports rising impressions as progress is reporting a symptom as a success.
  3. Being in the top ten no longer guarantees being cited. Overlap between AI Overview citations and the organic top ten fell from around 76% in mid-2025 to between 17% and 54% by early 2026. Citation is a separate job from ranking.
  4. B2B is among the worst affected. AI Overview coverage in B2B technology approaches 90% of queries, while ecommerce sits nearer 3%. If you sell services to businesses, you are in the maximum impact zone.
  5. The clicks that survive are better. Users who click through after reading a summary convert around 23% better, and AI-referred visitors engage roughly 30% longer. Less traffic, higher intent.

None of this makes SEO a bad investment. It makes the old version of it a bad investment, and it moves the decision from "how many keywords will we rank for" to "will we be the company an AI answer names when someone asks who does this".

It is the softest judgement anywhere on this site and should be treated as a hypothesis to test in a first meeting rather than a measured result. UK SEO agencies almost universally decline to publish pricing, so figures are estimates from market benchmarks and labelled as such. Ties are broken by AI search readiness.

The cleanest evidence is a randomised field experiment run in January and February 2026 by researchers at the Indian School of Business and Carnegie Mellon, which hid AI Overviews for one group and compared behaviour. Removing them increased outbound clicks from 0.38 to 0.61 per search. AI Overviews appeared on 42% of queries and sat at the top of the page 85% of the time.

Other studies put the CTR decline anywhere between 15% and 61% depending on method and query set. What every study agrees on is direction, and that the losses concentrate on informational queries rather than commercial ones.

The counter-evidence, stated fairly

Market-level organic traffic in the US fell only around 2.5% year on year to January 2026, which is a real decline and not a collapse. The clicks that survive convert roughly 23% better, because a user who clicks after reading a summary has already self-qualified. Visitors arriving from AI engines engage around 30% longer. And ecommerce is barely affected, with AI Overviews on roughly 3% of queries.

The honest summary is redistribution rather than destruction: informational traffic is being absorbed, commercial and comparison traffic is holding, and the sites being cited are gaining. That is bad news for anyone whose organic strategy was a blog, and neutral or good news for anyone whose strategy was ranking for the queries that precede a purchase.

The most consequential shift for a lead generation buyer is not that clicks fell. It is that being in the top ten stopped guaranteeing you appear in the answer above it.

Overlap between AI Overview citations and the organic top ten fell from around 76% in mid-2025 to somewhere between 17% and 54% by early 2026. Citation is now a partly separate discipline, and an agency optimising only for position is optimising for a shrinking share of the visibility available.

Notice what that list does not contain: publishing volume. The 2021 playbook of thirty blog posts a quarter aimed at informational keywords is precisely the content whose click value has been absorbed. If an agency's proposal is largely a content calendar, ask what share of those pages target commercial intent and how citation will be measured.

How to read your own Search Console

Impressions rising while clicks fall is the signature of zero-click search, not of a ranking problem, and it is the single most misread chart in this market. If impressions are also falling, that is a ranking or indexation issue and a different conversation. Ask any prospective agency to explain which pattern your account shows before they propose anything. An agency that reports rising impressions as progress without addressing the click gap is either not looking or hoping you are not.

SEO's real cost is not the monthly fee. It is the total committed before you can tell whether it is working, during which you are paying and receiving very little.

Meaningful organic lead flow typically starts somewhere between month six and month twelve. At a mid-market fee that means:

I sell the right-hand column, so weigh that. The genuine counter-argument is that the comparison is unfair in the other direction: paid search stops producing the day you stop paying, while organic rankings and citations keep working. Over three years the arithmetic usually favours organic, which is why most businesses with the patience and cash flow should do both, and why the ones without either should start with paid.

The test worth applying

Take your monthly fee, multiply by nine, and ask whether losing that money entirely would hurt. If it would, either negotiate a shorter commitment with a defined month-six review, or start with a channel that produces leads while you build. If it would not, SEO is one of the few marketing investments that becomes an asset rather than an expense, and the businesses that committed through the AI Overview turbulence are the ones being cited now.

How much do SEO agencies charge in the UK?

Freelancers and consultants run £800 to £1,500 a month, regional agencies £1,500 to £3,000, established UK agencies £3,000 to £8,000, and enterprise programmes £8,000 to £20,000 or more. Almost no UK SEO agency publishes pricing, so these are market bands rather than quoted figures. The more useful number is what you commit before you can judge results: at £2,500 a month over nine months, that is £22,500.

Which is the best SEO agency for lead generation in the UK?

On the seven criteria used here, Impression scores highest at 8.0 out of 10 for the combination of AI search readiness, conversion measurement and reporting that goes beyond rankings, with genuine B2B experience. Blue Array scores 7.5 as an SEO-only specialist with strong handover practice, and Aira, Salt.agency and StrategiQ all score 7.4 for research-led strategy, technical depth and commercial focus respectively.

Is SEO still worth it in 2026?

For commercial and comparison queries, yes. For informational content, much less than it was. Roughly 68% of Google searches now end without a click, and a randomised field experiment found AI Overviews cut organic clicks by 38% on affected queries. But market-level organic traffic fell only around 2.5% year on year, the clicks that survive convert about 23% better, and ecommerce is barely affected. It is redistribution rather than destruction, and it punishes blog-volume strategies specifically.

How long does SEO take to produce leads?

Meaningful organic lead flow typically starts between month six and month twelve, depending on your domain's existing authority, competition and how much technical work is needed first. That makes the real question not the monthly fee but the total committed before you can judge it: nine months at £2,500 is £22,500. If losing that entirely would hurt, negotiate a break clause at month six or run a faster channel alongside it.

Why are my impressions rising but my clicks falling?

That is the signature of zero-click search rather than a ranking problem. When an AI Overview appears above your result, Google counts an impression but far fewer users click through, and one study measured organic CTR falling from 1.76% to 0.61% on affected queries. If impressions are also falling, that is a ranking or indexation issue and a different conversation. Ask any agency to identify which pattern your account shows before they propose a solution.

What is GEO or AI search optimisation?

It is the work of being cited inside AI-generated answers rather than only ranking beneath them, and it has become a partly separate discipline because overlap between AI Overview citations and the organic top ten fell from around 76% in mid-2025 to between 17% and 54% by early 2026. The signals that appear to matter most are domain authority, presence on third-party review platforms, content freshness and answer-first page structure.

Should I choose SEO or PPC for lead generation?

They answer different questions. Paid search produces leads within weeks and stops the day you stop paying. SEO produces nothing for months and keeps producing afterwards. If you need pipeline this quarter, start with paid. If you can fund nine to twelve months without return, organic builds an asset rather than renting one. Most businesses with the cash flow should run both, using paid to fund the wait. I sell paid search, so weigh that accordingly.

Is B2B SEO harder now than B2C?

In one specific respect, yes. AI Overview coverage in B2B technology queries approaches 90%, while ecommerce sits nearer 3%, so B2B informational content sits in the maximum impact zone. The practical response is to weight work towards commercial and comparison pages, which have held their traffic far better, and to treat citation and brand recognition as objectives in their own right rather than by-products of ranking.

What should an SEO report contain in 2026?

Qualified enquiries tracked into your CRM, revenue or pipeline where attribution allows, branded search volume as a proxy for recognition, share of voice against named competitors, and some measure of presence in AI answers. A keyword position table is no longer sufficient on its own, because position and traffic have decoupled. If a report shows rising impressions as a headline achievement without addressing the click gap beneath it, that is a warning sign.

How this guide was built

Agencies were selected from firms appearing consistently across UK search results, industry awards and buyer shortlists, filtered to those with meaningful organic search capability, and spread across specialisms from technical to content to digital PR. Each was scored against the seven weighted criteria in section 03, using published positioning and market benchmarks. Ties are broken by AI search readiness.

The conflict, restated. The Lead Gen Company is a paid search agency and competes with SEO for the same budget. I have declared that in section 01, sourced every click-decline figure to independent research, and deliberately included the counter-evidence that undermines my commercial interest. The Lead Gen Company does not sell SEO and is not scored anywhere on this page.

The softest judgement on this site. AI search readiness is scored from public positioning, published research and commentary rather than from any audit of client work. It is a reasonable proxy and it is not a measurement. Treat the column as a hypothesis to test in a first meeting. Similarly, UK SEO agencies almost universally decline to publish pricing, so every fee here is a market-band estimate rather than a quote, and pricing transparency scores are correspondingly low across the whole table.
